ffmpeg stream multiple sources to youtube, source change on the fly

I try to stream multiple sources (images, movie files and webcams) to youtube's rtmp-protocol using ffmpeg.
What I thought was to make a playlist m3u8 via the commandline:
ffmpeg -i source1.mp4 -c:v h264 -flags +cgop -g 60 -hls_time 1 stream.m3u8
For youtube I use the command which runs immediately after starting the previous command:
ffmpeg -re -i "stream.m3u8" -vcodec libx264 -preset "ultrafast" -maxrate 3000k -b:v 2500k -bufsize 600k -pix_fmt yuv420p -g 60 -c:a aac -b:a 160k -ac 2 -ar 44100 -f flv -s 1280x720 "rtmp://a.rtmp.youtube.com/{event}/{key}"
At the moment I want to change camera I abort the first command and start this as a new command:
ffmpeg -i source2.mp4 -c:v h264 -flags +cgop -g 60 -hls_time 1 stream.m3u8
Etcetera. So I am able to produce a m3u8 list on the fly from multuple sources and stream it to YouTube.
Though, I see that youtube receives my stream, but the video isn't visible. ffmpeg doesn't give any errors. What's my mistake? How can I get this work?
